Is your export business dependent on one person?

What happens to your shipments when your documentation head is away, and how to remove the risk.

Contents
Key points
  • In many established export businesses, one person knows how every buyer's documents are made.
  • The risk does not show until that person is on leave, falls ill or resigns.
  • The fix is not a second person. It is moving the knowledge out of people's heads and into a system.

A test you can run tomorrow

Pick your most important buyer. Ask yourself: if your documentation head did not come in for a month, who would prepare that buyer's next set of documents? From which files? In which format? With which bank instructions?

If the honest answer is "we would call them at home", your business depends on one person.

This is common, and it is not a criticism of that person. They have probably been with you for many years. They are careful and loyal. They know that one buyer wants the HS code on every line, that another wants the container number in the description, and that a third bank wants an extra copy of the packing list. Nobody wrote any of this down, because they never needed to.

What the risk costs

Shipments slow down when they are away. Others can do the work, but more slowly and with more mistakes. A discrepancy or a refund held up in that month can cost more than their annual salary.

You cannot grow without them. Every new buyer adds to what they must remember. At some point, the business grows only as fast as one person can work.

You lose negotiating power. When a business depends on one employee, that employee knows it. So do your competitors who might hire them.

You cannot see what is happening. If the status of every shipment lives in one person's head and their spreadsheets, you can only know it by asking them.

Where the knowledge actually lives

Before you can remove the risk, find out where the knowledge sits. In most businesses it is spread across:

  • old document files used as templates, one per buyer
  • personal spreadsheets that track orders, shipments and payments
  • WhatsApp and email threads with buyers, the CHA and the forwarder
  • notes on paper, or nowhere at all

None of this is wrong on its own. The problem is that it belongs to a person, not to the company.

Moving the knowledge into a system

Write down each buyer's requirements once. Document formats, bank instructions, labelling rules and special conditions. Put them where anyone on the team can find them.

Make documents from data, not from last month's file. When documents are made from one shipment record and a fixed format per buyer, anyone trained can produce them correctly.

Keep conversations with the order. A buyer's request belongs on the order it concerns, not in someone's phone.

Give at least two people real practice. Have a second person prepare a full document set every month, with the expert checking. Practice is what makes the backup real.

How Expodite helps. Expodite keeps each buyer's document formats, each order and each shipment in one place, with every conversation and file attached. Your experienced people set it up once. After that, anyone trained can produce the same documents, and you can see the status of every shipment without asking.

Questions to ask your team

  1. If our documentation head were away for a month, who would take over, and have they ever done a full shipment alone?
  2. Where are each buyer's document requirements written down?
  3. How many spreadsheets do we use to track orders and shipments, and who owns each one?
  4. If I want to know the status of every open shipment today, who do I have to ask?
  5. What would we lose if one person's laptop or phone stopped working?

Quick answers

How do I reduce key person risk in my export business?
Write down each buyer's requirements, produce documents from shared data rather than personal files, and give a second person regular practice with full shipments.
Will a system replace my experienced staff?
No. It records what they know so the business keeps it. Their experience is what sets the system up correctly.
